What is Lean methodology?
Lean is an approach to improving how work creates value for the customer. It examines delays, errors and other wasted effort, with the people doing the work involved in improving the process. It is more than working faster or choosing a calculator.
ASQ’s Lean overview describes applications in manufacturing and service operations. The Lean Enterprise Institute connects Lean thinking with purpose, people and process.

- Define the result the customer needs and what makes it acceptable.
- See the whole flow
- Follow work through its steps, queues, decisions and handovers.
- Improve flow and respond to demand
- Investigate why work waits or returns for correction. Avoid making extra work just to keep one step busy.
- Learn with the team
- Test a focused change, review evidence and make useful changes part of everyday work.
How to start with one process
- Define the problem. State what happens, where, when and how often. Decide what a better result would mean.
- Observe the work. Map the steps and measure a comparable sample. Separate working time from waiting.
- Establish a baseline. Record demand, time, accepted output and the problem rate using consistent definitions.
- Choose and test a change. Investigate possible causes with the team. State what evidence would support or reject the proposed countermeasure.
- Review and sustain. Compare equivalent periods, check unintended effects and assign ownership for follow-up.
This is a practical starting sequence. A staffing estimate or a neat chart cannot replace observation, process knowledge or a test.
Worked example: an office order process
Fictional teaching scenario. These are not ORDREL customer results.
An office team expects 240 comparable order entries per day. Each accepted entry requires 6 minutes of work. Each person has 8 paid hours, with 75% available for this work after other duties and breaks.
1. Estimate the workload
240 orders × 6 minutes = 1,440 minutes of work.
8 hours × 60 × 75% = 360 productive minutes per person.
1,440 ÷ 360 = 4 people as an arithmetic capacity baseline.
To reproduce this in the staffing calculator, use demand 240, output 10 orders per productive labor hour, 8 paid hours, 75% productive time and 4 people assigned. Capacity is 240 and the calculated staffing gap is zero. Check peaks, skills, minimum coverage and absences separately.
2. Understand a recurring problem
In a separate fictional log of 20 returned forms, 12 have a missing order identifier, 6 have an address issue and 2 have another issue. In the Pareto chart tool, enter counts 12, 6 and 2. The leading category is 60%; the first two together are 90%. This identifies a priority, not the cause.
Use 5 Whys to investigate the missing identifier. “The field is easy to overlook” is a hypothesis. Observe the form, speak with the team and inspect examples before treating it as an explanation.
3. Plan a countermeasure and a test
Suppose the team proposes a validation rule in its order-entry system that blocks submission when the identifier is missing. Document the proposal in the mistake-proofing checklist. Test a valid identifier, an empty value and a value containing only spaces; record the expected and actual behavior. 4. Check what changed
For the next comparable period, record total forms, returned forms, return reasons and any new delays. Compare the proportion returned as well as the count. If the change helps without creating another problem, update the work instructions and set a review date. No improvement is assumed until it is measured.

Lean, kaizen, PDCA and Lean Six Sigma
Continuous improvement describes the ongoing work of making processes better. Kaizen is commonly used for improvement through involvement and learning. PDCA gives a plan-do-check-act cycle for testing and reviewing changes. Standard work makes an agreed current method explicit so it can be followed and improved.
Lean Six Sigma combines process improvement approaches, often organized through DMAIC: define, measure, analyze, improve and control.
